Solution

Collaborated with the client to develop a high-level plan for their Greenfield implementation and identified several key deliverables, including data, application/technical architecture, rollout approach, and Business Process Design. Designed the Business Case and facilitated SI Selection, leading the client to a successful program kickoff. The implementation is now live and operational

Benefits 

By thoroughly mapping the functionality of SAP ECC to the business's functional and technical requirements, a clear understanding of the desired end state of the ECC implementation was achieved. The outputs of the discovery phase were used to create a comprehensive business case, which formed the basis for a subsequent request for proposal (RFP) that included detailed cost and schedule estimates. Following this, a system integrator was successfully onboarded, aligning with the client's vision.

Cloud based SAP

A media organization, currently utilizing ECC, seeking to transition to a cloud-based solution.

Current Challenges

Due to substantial configuration changes, the existing platform of the media organization necessitated customized interventions and intricate structural adjustments to meet reporting requirements. Certain SAP modules, such as those for procurement and allocations, proved overly complex and costly, resulting in low user adoption. The organization also developed custom modules and bespoke applications to support off-system processing.

In line with their vision, the organization aims to implement more standardized and contemporary finance processes across its international operations. This initiative aims to enhance self-service capabilities, reduce processing inefficiencies, and promote greater accountability. Additionally, the organization seeks to implement consistent risk management processes and policies throughout the business, safeguarding their brand, reputation, and overall operations

What value did Phoenix ERP Deliver?

During the discovery process, we collaborated with the client to identify key decisions that needed to be made. This included assessing their maturity level and appetite for change to determine whether a Brownfield, Bluefield, or Greenfield approach was most suitable. We presented options for each path, highlighting the pros and cons.

Additionally, we worked closely with the client to identify and evaluate potential SAP products, such as Best Practice, Model Company, and Enterprise Management Layer. By understanding their current system, data, technology, and business processes, we developed a comprehensive understanding of how they could transition to a clean core cloud mindset.

 

Furthermore, we provided support in the RFP process, assisting with associated artifacts and aiding in the selection and onboarding of a suitable system integrator.

Solution

An approach was implemented for the transformation journey from their previous outdated platform to a new cloud-based S/4 HANA system, which was aligned with their licensing model and supported their in-house technical skills. A clear understanding of the SAP product (best practice) and the capabilities were established to support their vision and the transition from the "As-Is" to the "To-Be" world. A process was defined for the selection of a System Integrator, and a scoring process was employed to make the final decision.

Drawing upon years of experience, we guided the client through the comprehensive discovery process by offering insights into various approaches and the availability of free tools. We conducted regular sanity checks on the work accomplished and proactively presented options and solutions to address the challenges and pain points that emerged during the discovery phase. Leveraging proven accelerators and templates from previous successful engagements, we provided precise direction and detailed guidance for specific areas.

Infrastructure

A public sector organization embarked on a journey to replace their outdated infrastructure.

The Rationale

The client initiated a comprehensive HR & Payroll program aimed at replacing their existing environment comprising legacy systems and internally developed applications. The primary objective was to establish a unified and reliable data source. Successfully delivering this program necessitates sourcing different components of the solution from the market to achieve the desired outcome.

The Discovery Journey

Phoenix ERP Solutions collaborated with the client to identify suitable products aligning with their vision, evaluating HR & Payroll-specific providers such as Core, Workday, Access Select, and Northgate. Additionally, Phoenix ERP provided insights into ERP providers like SAP, Oracle, Unit 4, and Microsoft. Through a fact-finding and information-gathering process, Phoenix ERP guided the client in assessing the feasibility of achieving their "Ideal" objectives and narrowing down procurement options.

The Outcome

After undergoing the selection process, two potential applications, namely SAP SuccessFactors and Microsoft Dynamics, were shortlisted. Phoenix ERP Solutions successfully guided the client throughout this engagement and fact-finding phase. Working closely with the client, Phoenix ERP Solutions assessed the capabilities of these vendors, ensuring alignment with the original vision and gaining additional insights into the feasibility of the final solution in terms of scope and budget.
